AI automation ROI examples: five worked scenarios by department
Abstract formulas only go so far. Here are five realistic scenarios, each calculated with the same model as our calculator, with every assumption visible so you can swap in your own numbers.
Summary
| Scenario | Hours saved / year | Payback | Year-1 ROI | 3-year net value |
|---|---|---|---|---|
| Customer service | 1,056 | 5 mo | 155% | $83,929 |
| Finance | 662 | 4 mo | 204% | $71,940 |
| Sales | 451 | 5 mo | 161% | $56,156 |
| HR | 221 | 6 mo | 87% | $18,800 |
| Marketing | 368 | 3 mo | 408% | $47,707 |
All five use a 46-week working year and a two-month ramp-up at half benefit. Hourly costs are fully loaded (see how to calculate fully loaded cost). These are illustrations, not benchmarks: your hours, costs and time savings will differ, and the time-saved figure in particular should come from a pilot.
Customer service: suggested replies
Six agents spend about 15 hours a week each writing replies to common questions. An AI assistant drafts replies from the help centre and past answers; agents edit and send.
| Input | Value |
|---|---|
| People | 6 |
| Hours/person/week on task | 15 |
| Loaded hourly cost | $35 |
| Time saved | 30% |
| Adoption | 85% |
| Setup cost | $8,000 |
| Licences per user/month | $40 |
| Other running costs/month | $200 |
Result: 1,056 hours saved a year, worth $36,950; payback in 5 months; year-1 ROI 155%; three-year net value $83,929.
Support research found an average 14% productivity gain across all agents, but much larger gains for newer staff. 30% on drafting time specifically is a reasonable planning figure; measure it.
Finance: invoice data extraction
Three finance staff spend about 8 hours a week each keying supplier invoices into the accounting system. An extraction workflow reads the PDF and creates a draft entry for approval.
| Input | Value |
|---|---|
| People | 3 |
| Hours/person/week on task | 8 |
| Loaded hourly cost | $45 |
| Time saved | 60% |
| Adoption | 100% |
| Setup cost | $6,000 |
| Licences per user/month | $0 |
| Other running costs/month | $250 |
Result: 662 hours saved a year, worth $29,808; payback in 4 months; year-1 ROI 204%; three-year net value $71,940.
Extraction from structured documents is one of the most repetitive tasks there is, so a higher time saving is plausible — but review of every entry should continue until accuracy is proven.
Sales: CRM notes and follow-ups
Ten sales staff spend about 4 hours a week each writing call notes, updating the CRM and drafting follow-up emails.
| Input | Value |
|---|---|
| People | 10 |
| Hours/person/week on task | 4 |
| Loaded hourly cost | $55 |
| Time saved | 35% |
| Adoption | 70% |
| Setup cost | $5,000 |
| Licences per user/month | $30 |
| Other running costs/month | $100 |
Result: 451 hours saved a year, worth $24,794; payback in 5 months; year-1 ROI 161%; three-year net value $56,156.
Adoption is the main risk in sales teams. The 70% figure assumes a manager actively champions the tool.
HR: recruiting admin
Two HR staff spend about 6 hours a week each on job description drafts, interview scheduling and candidate correspondence.
| Input | Value |
|---|---|
| People | 2 |
| Hours/person/week on task | 6 |
| Loaded hourly cost | $40 |
| Time saved | 40% |
| Adoption | 100% |
| Setup cost | $3,000 |
| Licences per user/month | $30 |
| Other running costs/month | $50 |
Result: 221 hours saved a year, worth $8,832; payback in 6 months; year-1 ROI 87%; three-year net value $18,800.
Small teams can still justify automation if setup is light. Screening decisions themselves should stay with people.
Marketing: content repurposing
Two marketers spend about 10 hours a week each turning long-form content into social posts, newsletters and summaries.
| Input | Value |
|---|---|
| People | 2 |
| Hours/person/week on task | 10 |
| Loaded hourly cost | $50 |
| Time saved | 40% |
| Adoption | 100% |
| Setup cost | $2,000 |
| Licences per user/month | $30 |
| Other running costs/month | $50 |
Result: 368 hours saved a year, worth $18,400; payback in 3 months; year-1 ROI 408%; three-year net value $47,707.
First drafts are fast; brand review is not. The 40% saving assumes drafts still get a proper edit.
Patterns across the examples
- Hours matter more than headcount. Two people spending 10 hours a week on a task can justify automation as well as ten people spending 2.
- Low setup cost drives fast payback. The small marketing and HR examples pay back quickly because setup is light, even though total value is modest.
- Adoption is the hidden lever. Sales has the highest hourly cost but the lowest adoption assumption, which limits its return.
- High time savings need high repetitiveness. Only invoice extraction justifies a 60% assumption, because the task is almost entirely mechanical.
Each scenario can be reproduced in the ROI calculator: enter the hours under one task line and copy the other inputs.
